Short answer

Choose the partner that can show IBM watsonx Orchestrate running in production for an organization like yours, explain how it will connect to your systems and govern the agents, and propose a small, measurable first step. Demo quality matters far less than integration depth, governance, and what happens after launch.

1. Verified IBM credentials

Look the partner up in IBM's Partner Plus directory, which lists the IBM products a partner is authorized for and its certifications. A partner that can also help you procure the IBM software saves a round of coordination.

2. Production references in your industry

Ask for a customer you can speak with whose agents are live, not in pilot. In regulated industries, ask specifically how the audit and compliance teams signed off.

3. Integration depth

Most of the effort in an agent project goes into connecting to the systems where the work happens: ERP, CRM, HR, IT service management, core banking, or document repositories. Ask which of your systems they have integrated before and how they handle authentication and permissions.

4. Governance designed in

Ask how they use watsonx.governance and the Agentic Control Plane in watsonx Orchestrate: identity and access for agents, audit logging, evaluation before release, guardrails, and human approval for consequential actions. If governance is planned for a later phase, it usually never arrives.

5. A bounded first use case

A strong partner narrows the scope: one workflow, clear success measures, and a path to production. Be wary of a roadmap that promises dozens of agents before one is live.

6. Running agents after go-live

Agents change as models, prompts, tools, and data change. Ask who monitors quality, cost, and failures after launch, what the support hours are, and how incidents are handled.

7. Honesty about limits

Good partners tell you what not to automate and where a person should stay in the loop. That candor is a better signal than a polished demo.

8. Commercial clarity

Ask how they help you choose a watsonx Orchestrate plan, how services are scoped and priced, and what you own at the end: configurations, documentation, and the ability to run without them.

Ask to talk to a customer whose agents are live. It's the fastest way to separate production experience from demo experience.

Questions to ask in the first call

Which of our systems have you integrated before? Who can we talk to whose agents are in production? How do you design approvals and audit trails? What do the first 90 days look like, and what does success mean at day 90? Who supports the agents after launch?
